Following the Sustainability Assessment exercise, this approach addresses the whole organizational systems adopting a top-down approach, starting with the establishment of the company’s governance systems and the establishment of the Board of Directors, the articulation of the company’s strategy, and a fully aligned organization structure, the formation and enablement of the Executive Committee and finally designing the critical people matrices, such as; performance management, reward management and development strategies to ensure instilling a performance driven organization culture.
Following are 6 Streams that integrate LOGIC service offerings and implementing the Transformation Solution:
STREAM 1: Sustainability Assessment
The Consulting team will conduct a Sustainability Assessment exercise, to evaluate the internal condition of the company’s infrastructural systems across all organizational areas, generating the company’s “sustainability index” and the needed action plans to close the gaps in all departments. This assessment covers the 6 Management pillars being; Corporate Governance, Strategy & Organization, Business Planning & Budgeting, Support functions, Commercial function and finally the company’s Operations being focused on production or services.
STREAM 2: Strategy Exercise
Strategy is about identifying where to play and how to win. LOGIC Consulting’s approach to strategy starts by an assessment phase to gain a deeper understanding of the organization and its market. Following this, the consulting team helps formulate the strategic foundation which articulates the mission, vision and values of the organization that will serve as a basis, along with the assessment insights to formulate a full strategy. This full strategy includes strategic themes that are translated into a set of strategic objectives that make this strategy actionable. These SMART objectives can include customer centric experience, operational excellence, regional expansion etc. and have associated measures, initiatives and targets. It is worth noting that the consulting team adopts a capacity building approach that equips the client’s leadership team with the right tools to be able to translate the strategic initiatives into action plans with clear accountabilities, budgets and timeline.
This stream starts by capturing the results of the first stream, when the Consulting team uses the results of the sustainability assessment exercise, but also a quantitative internal assessment exercise to identify gaps to bridge and strengths to leverage in order to make the approved strategy attainable. The assessment exercise usually covers 3-5 years of company performance and analyzes sales and financial trends, portfolio structure, people & strategy.
In parallel, the external environment is studied to identify opportunities for growth. The assessment covers the market dynamics; supply & demand trends, market size, competitive landscape etc. so as to identify the nature of each opportunity and its critical success factors. The consulting team then matches these results with the internal assessment to build an opportunity-capability matrix that helps determine the best strategic direction for our clients.
The results of the opportunity-capability matrix are then grouped into strategic themes that are in turn translated into a set of strategic objectives that make this strategy actionable. STREAM 3: Business plan (1 year) and Budget
With a business strategy in place managed by an Executive Committee enabled with proper training and tools, LOGIC Consulting's team will facilitate the generation of a 1 year Business Plan and its corresponding budget. This process will be done closely with the involved teams in order to build their capacity to develop a financial model with different business scenarios. The financial model is built on a set of assumptions which provides the client with the ability to study the financial sensitivity of each assumption. It is very important to reflect the base case scenario in a budget breakdown that carefully address all the detailed budget items be it revenue, COGS, OPEX, CAPEX, profitability etc. The essential function of this exercise is more to develop a budgeting processes rather than the budget document itself. By having a clear budgeting processes with its related policies and procedures we ensure that the client will have a sustainable tool that will enable him to run and enhance the exercise over time.
STREAM 4: Conceptual Structure
Based on the business strategy, LOGIC Consulting designs the best suited Organization Structure that supports the achievement of the company strategy. Through an effective departmentalization process, departments and sub-departments’ charters, proper positions’ leveling and titles, Job Descriptions for leadership and key positions. This paves the ways for an effective Executive Committee formation exercise, where LOGIC supports company management in identifying the best suited individuals for the ExCom seats, whether from inside the organization or by providing referrals from outside the organization and builds their capacity through experiential learning approaches, to ensure they are enabled with the required knowledge and tools when the consultants phase-out from the project.
STREAM 5: Corporate Governance
Upon finalization of the above mentioned foundational work, the Consulting team starts setting the governance systems and practices that ensure effective relations amongst all stakeholders; Shareholders, Board of Directors, Executive teams, employees and external parties. This stream starts by the board formation, followed by board composition based on the business requirements identified by the previous streams. The Governance Experts nominate Board Members and the activate Board meetings, while also ensuring effective board proceedings by enabling it with; a documented strategy, and all required board documentation that ensure its efficient operations; Board agenda, qualified board secretary, a full board reporting deck for decision support, an established audit committee, risk policy and risk register. The board will then apply healthy pressure on the organization to ensure following organization aspects that are fulfilled through the following 3 streams.
STREAM 6: Process (key business processes)
This stream serves as a cohesive agent to all the previous 5 streams. The Consulting team identifies the core business processes that ensure the smooth implementation and operations of the designed transformation solution by identifying the processes that are most critical to its success, such as, yet not limited to: budgeting process, business development process, strategy setting and cascading process, procurement and purchasing process, risk management process, ExCom process, talent identification process, etc… and designs the process as per the approved organizational structure, while also ensuring a clear authority matrix and decision making process is integrated within each process.
